Gartner's prediction that 40% of agentic AI projects will be canceled by end of 2027 is alarming. It shouldn't be surprising.

We've been here before. In the early cloud era, a significant fraction of cloud migration projects were quietly abandoned — not because the technology didn't work, but because the economics became unmanageable before teams could realize the promised value. Agentic AI is following the same pattern.

The three failure modes

From conversations with teams building agentic systems, we consistently see three failure modes that lead to project cancellation:

  • Surprise cost events — A single runaway agent loop or unexpectedly large context accumulation generates a bill that management wasn't expecting. Project gets put on hold pending 'cost controls review' and never recovers.
  • Inability to demonstrate ROI — Teams can show the output quality of their agent but can't show the cost per task vs. the human equivalent. Without that number, budget committees won't renew.
  • Infrastructure complexity — Maintaining multi-model, multi-agent systems without proper observability tooling becomes unsustainable. Teams spend more engineering time on infrastructure than on the actual problem.

How to stay in the surviving 60%

The answer

The surviving 60% are not the teams with the best AI models. They're the teams with the best cost governance. Every successful agentic deployment we've observed has three things in common: real-time cost visibility, per-agent budget controls, and a clear cost-per-task metric.

Instrument before you scale. Know your cost per task before you run a thousand tasks. Set budget limits before you run agents in production. Build fallback behavior before you need it.
